Make sure your air pump has enough output for the stone's porosity - a pump that's too weak will produce a slow trickle of large bubbles instead of the fine, even stream you want.
Cleaning
Air stones clog with mineral deposits and biofilm over time; soak in a mild vinegar solution periodically to keep bubble output even, or replace outright since they're inexpensive.
